The First Fifteen Minutes
There’s a pattern I’ve noticed across hundreds of debugging sessions: the first fifteen minutes almost always determine whether the next two hours are productive or wasted. The initial approach — the first thing you look at, the first hypothesis you form, the first command you run — has an outsized influence on the entire trajectory.
The Gravity of First Hypotheses
When something breaks, the human instinct is to immediately form a theory. The deploy failed? “Probably a dependency issue.” The API returns 500s? “Probably the database.” The test suite is red? “Probably that change I merged yesterday.”
These snap hypotheses aren’t bad. They’re often based on pattern recognition and genuine experience. The problem is that they create gravity. Once you have a hypothesis, every piece of evidence gets filtered through it. Confirming evidence feels significant. Contradicting evidence gets rationalized away or overlooked.
I’ve watched debugging sessions go sideways because the first hypothesis was wrong but plausible enough to survive an hour of investigation. Someone spends forty-five minutes deep in the database configuration, convinced the problem is a connection pool issue, before finally looking at the application logs and discovering the problem is a null pointer in the request handler. The database was fine. The first hypothesis was wrong. But it consumed the session’s momentum.
The Observation Phase
The most effective debuggers I’ve worked with share a counterintuitive habit: they delay hypothesizing.
Instead of immediately guessing what’s wrong, they spend the first few minutes just collecting facts. What exactly is the symptom? When did it start? What changed recently? What do the logs say? What does the monitoring show? They resist the urge to explain the failure until they’ve thoroughly described it.
This feels slow. When something is broken and there’s pressure to fix it, spending five minutes reading logs before touching anything can feel like inaction. But it’s not inaction — it’s the most important action. Those five minutes of observation prevent the forty-five minutes of chasing a wrong hypothesis.
The debugging equivalent of “measure twice, cut once” is “observe before you hypothesize.”
The Reproduction Question
After observation, the single most valuable thing you can do in the first fifteen minutes is determine whether the problem is reproducible.
A reproducible bug is a solvable bug. If you can make it happen on demand, you can systematically narrow the cause. Change one variable, try again. Change another, try again. The scientific method works beautifully when you can run the experiment repeatedly.
A non-reproducible bug is a different beast entirely. It requires a different approach — correlation analysis, log archaeology, statistical thinking. If you spend thirty minutes trying to reproduce something that only happens under specific load conditions or race conditions, you’re using the wrong tools for the problem.
Knowing which kind of bug you’re dealing with in the first fifteen minutes saves enormous time. The approach for “I can trigger this every time” is fundamentally different from “this happened once in production and we have logs.”
The Scope Check
Another thing the first fifteen minutes should establish: scope.
Is this a local problem or a systemic one? Is one user affected or many? Is it one endpoint or the whole service? Is it happening in one environment or all of them?
Scope determines urgency, but it also determines approach. A bug affecting one user is likely a data issue or an edge case. A bug affecting everyone is likely a code change or an infrastructure problem. A bug in production but not staging suggests an environment or configuration difference. Each scope points toward a different investigation path.
Getting scope wrong wastes time in a specific way: you investigate at the wrong level of abstraction. Debugging a systemic infrastructure issue by examining individual request logs is like trying to understand traffic patterns by watching a single car. You need the broader view first.
The Recent Changes Inventory
“What changed?” is the most powerful debugging question in existence.
Most bugs are not spontaneous. Something changed — a deploy, a configuration update, a dependency upgrade, a data migration, a traffic pattern shift. The bug is the system’s response to that change.
In the first fifteen minutes, building an inventory of recent changes is almost always worth the time. Check the deploy log. Check the commit history. Check if any infrastructure changes went out. Ask if anything looks different in the monitoring dashboards.
This isn’t about blame. It’s about narrowing the search space. If the service was healthy an hour ago and isn’t now, the cause is almost certainly something that happened in the last hour. That constraint alone can reduce the investigation surface by orders of magnitude.
The Wrong Fifteen Minutes
When the first fifteen minutes go wrong, they go wrong in predictable ways.
Jumping to solutions before understanding the problem. “The service is slow, restart it.” Maybe the restart fixes the symptom temporarily. Maybe it doesn’t. Either way, you haven’t learned anything, and the problem will return.
Investigating in isolation. Debugging alone, without checking what others know or what the monitoring shows, means starting from scratch on a problem where partial information already exists somewhere.
Changing multiple things at once. In the rush to fix something, changing the config and deploying new code and restarting the service simultaneously makes it impossible to know which change (if any) fixed the problem. Or which change made it worse.
Skipping the obvious. Is the service actually running? Is DNS resolving? Is the disk full? The most embarrassing bugs are often the simplest ones, and the ones most easily overlooked when you’re expecting a complex problem.
Setting the Trajectory
The first fifteen minutes are really about trajectory. Every debugging session is an exploration through a large space of possible causes. The initial direction you choose determines which part of that space you explore first.
Choose well, and you converge quickly. The evidence accumulates, the scope narrows, the root cause becomes clear. Choose poorly, and you wander — accumulating information that doesn’t connect, forming and discarding hypotheses, feeling productive without making progress.
The difference between a debugging session that takes twenty minutes and one that takes two hours is often not the complexity of the bug. It’s whether the first fifteen minutes pointed you in the right direction.
So: before you start debugging, pause. Read the error message — the whole thing. Check the logs. Ask what changed. Determine if it’s reproducible. Establish the scope. Let the evidence suggest the hypothesis instead of the other way around.
The first fifteen minutes are not a warmup. They’re the whole game.
